You'll waste interview slots on candidates who don't match a spec that doesn't exist, and you'll calibrate the bar wrong because every interviewer is benchmarking against a different mental picture.

Those are nominal rates. The decision number is fully-loaded cost per shipped feature, not hourly rate. Five things blow up the rate card:
- Rework rate. If 30% of what a developer ships has to be redone, your effective rate is 1.43x the nominal rate. A senior US engineer at $150/hr with 5% rework costs $158/hr effective. A South Asian junior at $25/hr with 35% rework costs $38/hr effective. Plus management time. Plus calendar time.

Engineer B looks more expensive — ~33% more — but ships 2x the output per dollar at the calendar boundary, completes work in real time alongside the team rather than overnight, and creates dramatically less context-switching cost. For most teams, B is the better deal. For some teams (highly-specced, low-ambiguity work; thick documentation culture; tolerance for overnight cycles), A might still win. 7. Technical assessment: practical work samples over algorithm puzzles
The single highest-signal stage in any developer hiring funnel is a paid practical work sample on a problem that resembles the real job. Two hours of code-review conversation on a 4–8 hour take-home tells you more than five hours of LeetCode.
A good work-sample brief has four properties:
- It looks like the actual job. If you'll hire this person to build REST APIs against a Postgres database, the brief is "build a small REST API against Postgres" — not invert a binary tree.
- It's bounded. 4–8 hours of work, paid at the developer's rate. No 40-hour "trial projects" disguised as interviews — that's exploitation and you'll lose the senior candidates.
- It allows tools. Including AI coding agents. If you're going to hire someone who'll use Claude Code or Cursor on the job, vetting them with a "no AI" rule tests something irrelevant. Watch how they use the tools, not whether.
- The follow-up code review is the actual interview. 45 minutes walking through their submission, asking why they chose specific approaches, what they'd do with another two days, and what trade-offs they'd revisit. This conversation is where senior shows up.
Skip the work sample only if you're hiring at a senior-staff or principal level and have multiple high-quality references plus deep technical-conversation evidence. At every other level, the take-home is the most predictive single artifact you have.
What a good brief looks like in practice. Here's a sketch we use as a template for backend roles: "Build a small REST API for a fictional event-ticketing system. Two endpoints: create an event, list events with pagination and a date filter. Use Postgres for persistence. Include a Dockerfile and a README. Tests for the happy path are required; tests for edge cases are bonus. Spend no more than 6 hours; we pay $300 flat for the work regardless of outcome." Brief is one paragraph. Acceptance criteria are explicit. Time is bounded. Pay is upfront. The follow-up code review is the actual interview.
Things to score in the code review: did they handle pagination cleanly or hand-roll something brittle? Did they think about edge cases (negative dates, large filters, empty results) even if not tested? Is the README written for someone other than themselves? Does the Dockerfile have a sensible base image and a non-root user? How do they react when you suggest an alternative approach — defensive, curious, or genuinely interested? Run one structured behavioral-plus-design conversation, scored on a published rubric. One — not three. The marginal value of the third interviewer dropping in for "culture fit" is near zero and adds latency.
Time-box at 60 minutes. Allocate roughly:
- 0–10 min — context and a real past project. "Tell me about the most ambiguous system you've shipped in the last 18 months." Listen for: scope decisions, trade-offs, how they handled disagreement, what they'd do differently.
- 10–35 min — system design grounded in your stack. Pick a real problem from your roadmap, anonymized. Ask them to design it. You're scoring: do they ask clarifying questions before drawing boxes? Do they make explicit trade-offs? Can they identify what they don't know?
- 35–50 min — async & collaboration scenarios. "You're given a vague spec on Monday morning. Your tech lead is in a different time zone and won't be online for 6 hours. Walk me through what you do." High-signal for remote work.
- 50–60 min — their questions for you. The questions a candidate asks are diagnostic. "What does success in the first 90 days look like for this role?" is a senior question. "What benefits do you offer?" is fine, but if it's the only question, that's a signal.
Score on a 1–5 scale across four dimensions: technical depth, communication, autonomy, and fit-for-the-spec. Force a written rationale for each score. The rationale is what calibrates your future interviewers.

- "Didn't work out" is defined in writing. The contract specifies what happens if you decide not to continue: no obligation past the trial period, the developer is paid for hours worked, the work-product IP transfers to you, the platform sources a replacement at no markup penalty.

10. Contracts, IP assignment, and compliance
The contract is where remote-hiring deals quietly go wrong. The good news is that the failure modes are well-known and the protective clauses are standard. Make sure these six are non-negotiable in any engagement you sign:
- IP assignment. All work product transfers to you on creation, not on payment, and not contingent on the developer's continued engagement. The clause should explicitly cover code, designs, documentation, and derivative works.
- Pre-existing IP carve-out. The developer warrants that anything they bring in (their own libraries, prior work) is either licensed or excluded. You don't want to discover a critical module is owned by their previous employer.
- Confidentiality / NDA. Mutual, with a defined scope and a sensible duration (2–5 years post-engagement). One-sided NDAs are a yellow flag from either side.
- Tax and contractor classification. If hiring through an EOR, this is handled. If hiring directly as a contractor, the developer is responsible for their own tax filings in their jurisdiction, and you should have a written representation that they're operating as an independent contractor (not a misclassified employee).

12. Red flags during hiring and the first month
The patterns below are the ones that, in our experience, predict an engagement going wrong. None of them are individually disqualifying — but two or more compounding is a strong signal to stop the engagement before it costs you a quarter.
During hiring:
- Vague past-work stories. "I worked on a big payments system" with no specifics on architecture, trade-offs, or their personal contribution. Senior engineers can talk about the systems they've built in concrete detail, including what didn't work.
- Communication latency on async prompts. If a candidate takes 3+ days to respond to a written question with no explanation, that pattern doesn't fix itself once the engagement starts.
- Reluctance on a paid work sample. A senior who refuses any work sample is fine; a mid-level who refuses one is signaling something. Distinguish.
- Reference theater. References are all from years ago, all from the same company, or all phrased identically. Probe.
- Inability to articulate "why this role." If they can't say why your role is interesting to them, they're applying to everything.
During the first month:
- Communication decay. Daily messages in week 1, weekly in week 3, silence by week 4. Disengagement is almost always visible in comms cadence first.
- Blame patterns. When something goes wrong, the cause is always external (the spec, the tools, the timezone, the previous engineer). Senior engineers absorb their share of the cause.
- Scope-question silence. A good engineer asks "is this the right thing to build?" before building. Silence on scope is a sign they're treating the work as throughput, not problem-solving.
- Time-zone friction that the engineer doesn't manage. Time zones are the engineer's problem to solve as much as yours; if it's only your problem, something's off.
- The week-2 ship doesn't happen. If by end of week 2 they haven't shipped anything to production, dig into why. Sometimes it's onboarding friction (your fault, fix it). Sometimes it's something more fundamental.
